Rathly Profile Avatars lets you do exactly that while still working with any theme that relies on the standard WordPress avatar functions.
Because it hooks the core get_avatar and get_avatar_url filters, your custom images show up in comments, author boxes, the admin bar, the users list, and anywhere else WordPress renders an avatar. If a user has not set a custom image, the normal Gravatar is used, so nothing breaks.
